The open-source vs. closed-source AI model debate is in the spotlight. 

 

Tech giants have staked out positions, and investment flows are split. 


Below, we highlight 3 predictions about the landscape.

1. Consolidation around frontier models

 

A few frontier, closed-source models from major players like OpenAI, Anthropic, and Google will dominate sophisticated enterprise applications. 


For example, this OpenAI customer highlights closed-source solutions’ performance edge and enterprise support as reasons for their focus:

Only tech giants like Meta and Nvidia can sustain the massive computing costs needed to develop competitive open-source models. 

 

And even then Zuck acknowledged last year that the company will only continue open-sourcing “as long as it’s helping us.”

 

2. In the private market, revenue and investment gaps threaten open-source model developers’ viability

 

High compute costs, limited moats, and big tech competition have created a market ripe for a shake-up as we highlighted last week. 

 

This is especially true for open-source players, which have more limited paths to revenue and VC funding. 

 

We predict a wave of smaller foundation model players will move away from frontier model development.

 

3. Smaller models drive open-source adoption

 

CB Insights buyer interviews highlight the potential of open models to reduce costs and address security concerns.  


Meanwhile, Microsoft CEO Satya Nadella called out in a recent earnings call the increasing enterprise interest in small language models (SLMs) that can run efficiently on local devices while delivering strong performance:

This trend toward smaller, open models optimized for specific use cases is evident in industry leaders’ activity: Google, Microsoft, and Apple have all released small model families.

  • Zuck goes after Apple: On Joe Rogan’s podcast, Meta founder Mark Zuckerberg had some choice words for Apple on innovation, its closed ecosystem, and more. The juiciest statements included — “They haven’t really invented anything great in a while. It’s like Steve Jobs invented the iPhone, and now they’re just kind of sitting on it 20 years later.” On the Apple Vision Pro, he added, “They shipped something for $3,500 that I think is worse than the thing that we shipped for $300 or $400.” He also criticized Apple's closed ecosystem: “They build stuff like AirPods, which are cool, but they’ve just thoroughly hamstrung the ability for anyone else to build something that can connect to the iPhone in the same way.”

  • Bing’s Google spoof: Microsoft is under fire for making Bing mimic Google’s homepage when users search for “Google.” The spoof includes a search bar and a design resembling a Google Doodle while hiding Bing’s actual interface. Critics — including Google Chrome’s Parisa Tabriz — call it a “new low” in Microsoft’s long history of tactics to push Bing and Edge over Google and Chrome.

  • Nvidia vs. quantum: Nvidia CEO Jensen Huang sparked backlash last week by calling quantum computing 15-30 years away from being “useful.” His remarks sent quantum tech stocks like Rigetti and D-Wave into free fall.

  • Battle royale: Epic Games CEO Tim Sweeney took to X to call out big tech leaders for “pretending to be Republicans” to cozy up to President-elect Trump. He accused them of backing anti-competition policies to protect monopolies, warning of a “scummy campaign” to dodge regulations, exploit consumers, and crush smaller rivals.
